description: How suppliers reach primes, operators and ESA programs: why purchases follow program phases, who signs, which signals open an account, where to start.

# From a qualified part to a program slot

You sell subsystems, components, space services, avionics or drone systems to primes, satellite operators and agencies across Europe and beyond. Switzerland runs its space activities through ESA, so your market is European from the first contract, and the list of programs that could use you is short and known by name. Most of your pipeline sits in conversations that wait for a program to reach the phase where it buys.

Diagram: Dated signals in Aerospace & Space

In Aerospace & Space, three dated signals open a target account for outreach: Contract awarded, Tender published, Launch date announced.

## Who this page is for

- Subsystem and component suppliers selling to primes and satellite operators
- Space service and avionics companies bidding into ESA and national programs
- Drone system makers whose buyers are a short list of named programs

Usual starting point: [Demand](https://torke.tech/service#practices)

## How do you increase sales for a aerospace or space supplier company?

Work the short list of primes, operators and agencies program by program. Be on the shortlist with passed quality audits and clear export status before a program reaches the phase that selects suppliers, and time outreach to contract awards, tenders, design reviews and funding decisions such as an ESA ministerial.

## What do the numbers say about Aerospace & Space?

Each figure links to the page it comes from, so you can check it before you repeat it.

| What the evidence says | Source |
|---|---|
| Switzerland will contribute EUR 771 million to the ESA programmes agreed at the November 2025 ministerial. | State Secretariat for Education, Research and Innovation (27 November 2025) |
| ESA ministers approved EUR 22.07 billion for the next three years in Bremen in November 2025. | SpacePolicyOnline (28 November 2025) |
| ESA places contracts so that each country's share of contract value tracks its share of contributions. | European Space Agency |
| Exporting dual-use goods from Switzerland requires a licence from SECO. | Swiss Federal Audit Office (12 July 2023) |

## Why does the usual approach stall in Aerospace & Space?

In aerospace, a purchase follows the program, and the program follows its funding. European agency work is set at the ESA Council at ministerial level, where member states approved about 22 billion euros for the next three years in Bremen in November 2025, and ESA places contracts so that each country's share of contract value tracks its share of contributions over set periods. A prime then picks suppliers when a program reaches the phase that needs them, from those whose quality system passes its audit, which in this industry is built on the 9100 standard that adds about 160 aerospace requirements to ISO 9001, and whose products can be exported, which for dual-use goods leaving Switzerland requires a licence from SECO. An engineer can like your part for years before any of those gates opens.

Volume marketing cannot see any of this. The buyers number in the dozens or low hundreds, they rarely search for a supplier when a program opens because they already hold a shortlist, and an ad platform cannot learn from so few conversions. What moves the decision is being on that shortlist with the right evidence before the buying phase begins, which is a matter of timing against named programs.

If you sell drones or components in volume to thousands of commercial users, or your revenue comes from one prime under a long contract, this page describes the wrong problem. Torke fits a supplier whose market is a finite list of primes, operators and agencies in several countries, where each decision passes engineering, quality and export review.

## Where does pipeline break in Aerospace & Space?

We look at five stages in the Diagnostic, because each fails for a different reason. The rows show the failure we look for first at each stage and what changes once Torke fixes it, in the order a deal meets them.

### Discovery

Where it breaks

Directories and AI assistants carry years-old descriptions, so new buyers cannot see your flight heritage or qualification status

What changes once it is fixed

Visibility works on positioning and answer engine visibility, so products, qualification status and missions read as your engineers state them

### Timing

Where it breaks

Engineers endorse the product for years while no order exists, and outreach runs on a calendar unrelated to program phases

What changes once it is fixed

Account signals track contract awards, design reviews, tenders and launch dates, so outreach reaches a program as it starts selecting suppliers

### Evaluation

Where it breaks

Quality and export questions surface after the technical decision, and the slot goes to a supplier who answered earlier

What changes once it is fixed

The Fix stage writes the pages on your quality system and export handling, and campaigns keep every heritage claim to approved facts

### Qualification

Where it breaks

A trade show fills the CRM with badges, and the few meetings with named programs are lost among them

What changes once it is fixed

Demand runs events against the account list, and a reply counts only once the five facts, including a stated need, are recorded

### Handover

Where it breaks

Show contacts, tender responses and engineer conversations sit in separate places, so nobody sees which programs are moving

What changes once it is fixed

Revenue operations sets lifecycle stages and routing at account level, so the monthly read shows which named programs are in conversation

## Who is in the buying group?

One person rarely decides alone, so a lead from the wrong role moves nothing. These are the roles we map at every account on your list.

### Who signs

The program manager or head of procurement at the prime or operator, with the program's budget holder approving the order, and at an agency the contracting officer responsible for the tender.

### Who evaluates

Systems and subsystem engineers who check your specification against the mission, the product assurance or quality team that audits your processes, and the program's technical lead.

### Who can block

Product assurance when your processes do not meet the prime's requirements, export control when a licence is uncertain, and procurement when geographical return favours a supplier from another member state.

## Which signals open an account in Aerospace & Space?

Each signal is a dated, public event a sceptical buyer could check in thirty seconds. Market-wide news can change an account's conditions, and we never write it up as something that company did.

| Signal | What it changes inside the account |
|---|---|
| An ESA ministerial council or a national budget sets program funding | Programs that were proposals now have money for a defined period, and primes start forming their teams |
| A prime wins a contract or a program passes a design review | The program is moving toward the phase where suppliers are selected |
| An agency publishes a tender or a call for proposals | The scope, criteria and deadline are written down and public |
| An operator announces a new constellation or a launch date | Hardware and services have to be ordered against a fixed schedule |
| The account exhibits or speaks at a major aerospace or space show | Its program people are in one place for a few days, so a meeting can be set before and after |

## What does a qualified lead look like here?

The head of procurement for a satellite program at an operator on your agreed list replies that the program passed its design review last month and asks for your qualification status and lead times for a flight model. The basis for contacting them in their country is recorded, and the account is not an open opportunity in your CRM. That reply, with the design review announcement it answered, is a qualified lead.

A lead counts only when all five facts are recorded, and you have five business days to reject it with a reason. The [Torke Service page](https://torke.tech/service#qualified) explains each fact.

**Fact one**

A named person in the buying group

**Fact two**

At an account you agreed to in writing

**Fact three**

A need or timing in their own words

**Fact four**

A lawful basis for contact

**Fact five**

Not already open in your CRM

## Where should you start?

Every client starts with the Diagnostic, and for aerospace and space suppliers it most often points to Demand, because engineers at the primes usually know you already and the constraint is timing against the program phase that buys.

Every engagement opens with the Diagnostic, two to three weeks that end on one of four decisions: stop, fix one barrier, run one practice, or expand later.

Usual first step for Aerospace & Space

[Demand](https://torke.tech/service#practices)

The practice the Diagnostic most often points to here, run month by month once it does.

[Get in touch](#get-in-touch)

## How do Torke Service and Torke Engine help?

The same engines run in both, so you can begin with one and move to the other without starting over.

### Torke Service, we run it

For example, the Diagnostic may show that most past wins came within months of a contract award to the prime, while outreach ran on a fixed calendar. Demand then watches awards, design reviews and tenders at the named primes and operators, and your engineers take the technical conversation once a program replies.

### Torke Engine, your team runs it

Account signals matter most here, because contract awards, tenders and launch announcements are public and dated, and campaigns on approved claims keep every specification, heritage and qualification statement inside what your engineers approved. First-touch outreach adds an opening email that cites the event and asks about anything it can only infer.

For example, a marketer asks the assistant to check which primes and operators on the list announced a contract award or a launch date this month, and to prepare LinkedIn and Google search campaigns for an upcoming trade show. The assistant returns the ranked accounts with each dated event and its source, and campaign files in each platform's import format with every claim checked against approved facts, paused until a person releases them.

## What can you expect?

You can stop after any stage and keep what it produced.

### A decision after the Diagnostic

In two to three weeks the Diagnostic names the one constraint in your pipeline and ends on one of four decisions: stop, fix one barrier, run one practice, or expand later. Stop is a real outcome when the constraint turns out to be product, price or budget.

### Leads that arrive with evidence

Each qualified lead comes with the five recorded facts behind it, and you have five business days to reject any of them with a reason from a fixed list.

### A monthly read you can check

Every month you receive a written read of accounts moved into conversations, coverage of your named list and spend against plan, with what each channel contributed and how uncertain that is. Results too small to judge are reported as too small to judge, with a keep, cut or change recommendation.

## What do teams in Aerospace & Space ask about Torke?

Each answer stands on its own, so you can forward one to a colleague, and an assistant asked the same question can quote it as it is.

### Where should an aerospace or space supplier start?

Every Torke client starts with the Diagnostic, which for an aerospace or space supplier looks at the programs on the account list and the phase each one is in. It most often points to Demand, because engineers at the primes usually know the supplier already and the constraint is timing against the phase that selects suppliers.

### How do I reach a prime when a program starts buying?

Torke's account signals watch dated public events at each prime and operator on the agreed list, such as contract awards, design reviews, tenders and launch announcements. Outreach then cites the event that justifies it, and a person reviews and sends every first email.

### Is paid advertising worth it for an aerospace supplier?

Aerospace buyers number in the dozens or low hundreds and usually already hold a shortlist, so an ad platform has too few conversions to learn from. Torke uses paid coverage only against the named account list, and the monthly read reports results too small to judge as too small to judge.

### How long is the sales cycle for aerospace companies selling to primes and agencies?

Usually years, because purchases follow program funding and phases. European agency work is funded at ESA ministerials every three years, and primes select suppliers only when a program reaches the phase that needs them and the supplier passes a quality audit.

### How does a Swiss company win ESA contracts?

Switzerland runs its space activities through ESA and will contribute EUR 771 million to the programmes agreed at the November 2025 ministerial. ESA places contracts so each country's share of contract value tracks its contribution, so Swiss suppliers compete for work linked to the programmes Switzerland funds.
