title: How to Sell Legal Tech and AI to Law Firms | Torke

description: Why legal AI and compliance software deals stop at the confidentiality review, who signs at a law firm, and which signals open an account.

# Through the confidentiality review

You sell legal AI, contract management, matter software or compliance tooling to law firms, in-house legal departments and the compliance teams of regulated companies. A partner or a general counsel sees the value quickly, and the deal then stops while the firm decides whether client data may reach your systems at all.

Diagram: Dated signals in Legal & Compliance Tech

In Legal & Compliance Tech, three dated signals open a target account for outreach: New general counsel, Firm merger announced, AMLA supervision.

## Who this page is for

- Legal AI and contract software companies selling to law firms abroad
- Matter and knowledge tools sold to in-house legal departments in several countries
- Regtech vendors selling to compliance teams of regulated companies

Usual starting point: [Visibility](https://torke.tech/service#practices)

## How do you increase sales for a legal tech or compliance software company?

Answer the confidentiality question before the demo. A law firm decides whether client data may reach your systems before it compares features, and in Switzerland a provider with a foreign connection calls for extra contractual precautions. Then win partner consensus with a test on real matters, and time outreach to new general counsel, mergers and regulatory dates such as AMLA's 2028 supervision start.

## What do the numbers say about Legal & Compliance Tech?

Each figure links to the page it comes from, so you can check it before you repeat it.

| What the evidence says | Source |
|---|---|
| Anyone bound by professional secrecy in Switzerland who commissions a cloud or IT provider has to take additional contractual precautions, especially when the provider has a foreign connection. | David Rosenthal, VISCHER, via Mondaq (15 August 2024) |

## Why does the usual approach stall in Legal & Compliance Tech?

Lawyers carry professional secrecy, and in Switzerland anyone bound by it who commissions a cloud or IT provider has to take additional contractual precautions, especially when the provider has a foreign connection, so every legal AI or document tool is first a question of who can read client files. Compliance buyers face a matching question from their supervisor, since EU rules such as DORA make financial firms account for the ICT providers they rely on, and they buy when a rule gives them a date, such as the EU anti-money laundering authority AMLA, which started operations in Frankfurt in 2025 and begins direct supervision in 2028. A demo answers neither question, and the person who can answer it is rarely the one who asked for the demo.

Volume marketing has two problems here. Law firms decide by partner consensus, so an ad that reaches one interested associate changes nothing, and the firms and legal departments large enough to buy form a finite list in each market. Legal and compliance buyers also ask peers and AI assistants which tools other firms use, so a vendor described vaguely in those answers never reaches a shortlist.

If you sell low-cost templates or e-signature to thousands of small firms and individuals, or you sell only to Swiss firms in one language, this page describes the wrong problem. Torke fits a legal or compliance software company selling to a named list of firms and departments in several countries, where a purchase passes a confidentiality or vendor review.

## Where does pipeline break in Legal & Compliance Tech?

We look at five stages in the Diagnostic, because each fails for a different reason. The rows show the failure we look for first at each stage and what changes once Torke fixes it, in the order a deal meets them.

### Discovery

Where it breaks

Lawyers ask peers and AI assistants which tools handle a task, and a vague description of your product keeps you off the list

What changes once it is fixed

Visibility works on category language and answer engine visibility, so the tasks, jurisdictions and languages you cover read correctly

### Timing

Where it breaks

Compliance teams buy against a supervisory deadline, and outreach after the budget is committed waits a year

What changes once it is fixed

Account signals watch regulator feeds, newsrooms and job boards for dated obligations, mergers and appointments at each named account

### Evaluation

Where it breaks

The first serious question is where client data goes, and an answer weeks later cools the partner's interest

What changes once it is fixed

The Fix stage writes the pages on hosting, access and subcontractors, and campaigns keep confidentiality claims to approved wording

### Qualification

Where it breaks

One associate's interest counts as a lead although the firm decides by partner consensus

What changes once it is fixed

A reply counts only with the five facts recorded, and Demand covers the managing partner, knowledge management and IT in the same weeks

### Handover

Where it breaks

Demo requests from associates and partners at one firm are logged as separate contacts, so the firm's progress is invisible

What changes once it is fixed

Revenue operations sets lifecycle stages and routing at account level, so every contact at a firm reaches the rep who owns it

## Who is in the buying group?

One person rarely decides alone, so a lead from the wrong role moves nothing. These are the roles we map at every account on your list.

### Who signs

At a law firm, the managing partner or the management committee, often after a partner vote for larger contracts. In a legal department, the general counsel, and in compliance, the chief compliance officer, with procurement handling the contract.

### Who evaluates

Partners and associates who test the tool on real matters, the head of knowledge management or legal operations, and for regtech the compliance analysts who will run it every day.

### Who can block

The firm's risk or general counsel function and IT security when client data is involved, data protection, and in a company the procurement and information security teams.

## Which signals open an account in Legal & Compliance Tech?

Each signal is a dated, public event a sceptical buyer could check in thirty seconds. Market-wide news can change an account's conditions, and we never write it up as something that company did.

| Signal | What it changes inside the account |
|---|---|
| A new general counsel, chief compliance officer or head of legal operations is appointed | A new owner sets priorities and reviews the tools in the first months |
| A supervisory deadline applies to the account, such as AMLA's direct supervision from 2028 | A compliance project gets a date and a budget |
| A law firm merger or a new office in another country | Systems and templates have to be consolidated across teams that worked differently |
| Job posts for legal operations, legal engineering or knowledge management roles | The firm is building the team that will choose and run its legal technology |
| A firm publishes an AI policy or announces an AI program | The confidentiality question has been settled internally, so vendors can now be compared |

## What does a qualified lead look like here?

The head of legal operations at a company legal department on your agreed list replies that they are consolidating contract tools after a merger and asks whether your product can be hosted in Switzerland and how access by your staff is controlled. The basis for contacting them in their country is recorded, and the account is not an open opportunity in your CRM. That reply, with the merger announcement it answered, is a qualified lead.

A lead counts only when all five facts are recorded, and you have five business days to reject it with a reason. The [Torke Service page](https://torke.tech/service#qualified) explains each fact.

**Fact one**

A named person in the buying group

**Fact two**

At an account you agreed to in writing

**Fact three**

A need or timing in their own words

**Fact four**

A lawful basis for contact

**Fact five**

Not already open in your CRM

## Where should you start?

Every client starts with the Diagnostic, and for legal and compliance software it most often points to Visibility, because the pages a firm's risk partners read and what AI assistants say about your product decide the shortlist.

Every engagement opens with the Diagnostic, two to three weeks that end on one of four decisions: stop, fix one barrier, run one practice, or expand later.

Usual first step for Legal & Compliance Tech

[Visibility](https://torke.tech/service#practices)

The practice the Diagnostic most often points to here, run month by month once it does.

## How do Torke Service and Torke Engine help?

The same engines run in both, so you can begin with one and move to the other without starting over.

### Torke Service, we run it

For example, the Diagnostic may find that firms on your list asked the same hosting and access questions in most stalled deals. The Fix writes the pages that answer them, and Visibility then works on how AI assistants describe the tasks and jurisdictions your product covers.

[How Torke Service works](https://torke.tech/service)

### Torke Engine, your team runs it

Campaigns on approved claims and account signals matter most here. Every statement about confidentiality, hosting or accuracy in an ad has to stay inside what your legal and security teams approved, and appointments, mergers and supervisory dates at named accounts are public and dated.

For example, a marketer asks the assistant to draft a LinkedIn campaign for heads of legal operations and a Google search campaign on contract review, using only approved claims about hosting and data access. The assistant returns the files in each platform's import format with every line checked against approved facts and word rules, and the campaigns paused, so a person reviews and releases them.

## What can you expect?

You can stop after any stage and keep what it produced.

### A decision after the Diagnostic

In two to three weeks the Diagnostic names the one constraint in your pipeline and ends on one of four decisions: stop, fix one barrier, run one practice, or expand later. Stop is a real outcome when the constraint turns out to be product, price or budget.

### Leads that arrive with evidence

Each qualified lead comes with the five recorded facts behind it, and you have five business days to reject any of them with a reason from a fixed list.

### A monthly read you can check

Every month you receive a written read of accounts moved into conversations, coverage of your named list and spend against plan, with what each channel contributed and how uncertain that is. Results too small to judge are reported as too small to judge, with a keep, cut or change recommendation.

## What do teams in Legal & Compliance Tech ask about Torke?

Each answer stands on its own, so you can forward one to a colleague, and an assistant asked the same question can quote it as it is.

### Where should a legal tech or compliance software company start?

Every Torke client starts with the Diagnostic, which for a legal or compliance software company usually looks at demos that went well and then stopped at the confidentiality or vendor review. It most often points to Visibility, because the pages a firm's risk partners read and the answers AI assistants give decide whether the product reaches the shortlist.

### Why do law firms take so long to approve a legal AI tool?

Lawyers carry professional secrecy, so a law firm first has to decide whether client data may reach the vendor's systems, and in Switzerland a cloud provider with a foreign connection calls for additional contractual precautions. Torke's Fix stage writes the pages on hosting, access and subcontractors that a firm's IT and risk partners read before they speak to the vendor.

### How can a regtech vendor time outreach to compliance teams?

Compliance teams tend to buy when a rule gives them a date, such as the direct supervision AMLA begins in 2028. Torke's account signals watch regulator feeds and newsrooms for dated obligations at each named account, and first-touch outreach drafts an email that cites the event for a person to send.

### How long is the sales cycle for legal tech companies selling to law firms?

There is no reliable public average. Partner consensus and the confidentiality review set the pace, since a firm usually needs most partners on board and a clear answer on where client data goes before it signs.

### How many lawyers are there in Switzerland?

The Swiss Bar Association has around 13,000 members, so a Swiss legal tech company's home market is small and most growth means selling to firms and legal departments abroad.

### Why AI companies have no category yet

When buyers don't yet have a name for what you build, search volume reads as zero, and the work becomes building the vocabulary they'll search for later.
