description: Robotics deals stall between a good pilot and a group rollout. How Torke maps the operations, engineering and finance roles behind it at named accounts.

# From one pilot site to every site

You sell autonomous mobile robots, robot cells, machine vision or industrial AI to manufacturers and logistics operators, often through the integrators who install them. The buyers who can say yes number in the hundreds, and most of your pipeline sits in pilots that proved the technology at one site and then stopped moving.

Diagram: Dated signals in Robotics & Industrial Automation

In Robotics & Industrial Automation, three dated signals open a target account for outreach: New site announced, Operations head hired, Machinery rules apply.

## Who this page is for

- Autonomous mobile robot makers selling to warehouse and logistics operators
- Robot cell, machine vision and industrial AI vendors selling to manufacturers
- Automation companies that sell through integrators as well as direct

Usual starting point: [Demand](https://torke.tech/service#practices)

## How do you increase sales for a robotics or industrial automation company?

Plan the sale around the rollout decision from the day the pilot starts. Agree the success criteria and the person who decides rollout order before the pilot, bring central engineering and finance in while it runs, and turn its results into a payback case they can check. New accounts open best on dated events such as a new plant or a new head of operations.

## What do the numbers say about Robotics & Industrial Automation?

Each figure links to the page it comes from, so you can check it before you repeat it.

## Why does the usual approach stall in Robotics & Industrial Automation?

A pilot answers the engineering question, whether the system does the job on this floor. Rolling it out across a group needs answers the pilot rarely produces: operations wants to know what happens to throughput and staffing during installation, finance wants a payback it can defend, safety wants the application assessed against standards such as ISO 10218-2 for robot cells or ISO 3691-4 for driverless trucks, OT security wants to know what connects to the production network, often judged against the IEC 62443 series, and central engineering has to accept your system into its standards. The champion who ran the pilot is usually an engineer who cannot supply all of that, so the rollout waits while nobody in particular assembles the evidence.

Volume marketing makes this worse. Ads aimed at the category reach engineers who already like the technology, while the operations director, the finance lead and the safety manager never see material written for their question. Many of these buyers also work in German, French or Italian and buy through integrators they have used for years, so English material sent from outside that network starts at a disadvantage, and with a few hundred operators in your market the platforms never collect enough conversions to learn who the buyers are.

If you sell a low-cost robot through distributors to thousands of small workshops, or your product is bought plant by plant with no central decision, this page describes the wrong problem, and distribution or standard demand capture will serve you better.

## Where does pipeline break in Robotics & Industrial Automation?

We look at five stages in the Diagnostic, because each fails for a different reason. The rows show the failure we look for first at each stage and what changes once Torke fixes it, in the order a deal meets them.

### Discovery

Where it breaks

Safety and OT security reviewers first see your system after the pilot, because nothing they read shows what it has been assessed against

What changes once it is fixed

The Visibility practice puts your safety and security assessments, in words your engineers signed off, on the pages these reviewers read first

### Timing

Where it breaks

A new warehouse or line is designed months before it opens, and a supplier who hears of it at the opening is quoting for the next one

What changes once it is fixed

Account signals ranks site announcements, capital plans and automation hiring each morning, and Demand covers the account while layouts are chosen

### Evaluation

Where it breaks

The pilot answers the engineering question, while operations, finance, safety and central engineering never receive evidence for theirs

What changes once it is fixed

Demand covers operations, finance and central engineering at the accounts where pilots run, with material written for each approver's question

### Qualification

Where it breaks

Engineers who already like the technology answer your campaigns, while the people who decide a group rollout never reply

What changes once it is fixed

A lead counts only when a named person in the buying group at an agreed account states a need or a timing in their own words

### Handover

Where it breaks

Integrator-led and direct deals sit in different lists, so nobody can say which accounts are moving or what a channel contributed

What changes once it is fixed

Revenue operations sets one set of lifecycle stages, routing and reporting, so integrator-led and direct deals are counted the same way

## Who is in the buying group?

One person rarely decides alone, so a lead from the wrong role moves nothing. These are the roles we map at every account on your list.

### Who signs

The head of operations or manufacturing for the group, or the site director, with finance approving the investment case. In a group with several sites, central engineering often decides which sites go first.

### Who evaluates

Automation, process and maintenance engineers, the site manager who will live with the system, and the integrator's project lead when one is involved.

### Who can block

Health and safety, OT and IT security when the system connects to site networks, central engineering when it does not fit group standards, and finance when the payback rests on unchecked assumptions.

## Which signals open an account in Robotics & Industrial Automation?

Each signal is a dated, public event a sceptical buyer could check in thirty seconds. Market-wide news can change an account's conditions, and we never write it up as something that company did.

| Signal | What it changes inside the account |
|---|---|
| A new site, expansion, line or relocation is announced | Layouts and equipment are being chosen now, so automation can enter the plan before the building or line is finished |
| Hiring for automation engineers, reliability engineers or a new head of operations | Someone has been given the job of changing how the sites run and needs evidence for it |
| The EU Machinery Regulation applies from 20 January 2027 | Machinery placed on the EU market from that date must meet the new rules, so machine builders and integrators are reviewing what they deliver |
| Your own safety assessment or certification is completed | An objection that stopped earlier conversations is gone, so dormant pilots can restart |
| The account exhibits or speaks at automatica in Munich, 22 to 25 June 2027 | Engineering and operations leads are reachable in person for a known week, and a meeting can be set before and after |

## What does a qualified lead look like here?

The head of manufacturing engineering at a component maker on your agreed list replies that the group wants to extend the inspection cell piloted at one plant to three more next year, and asks how your system passes their OT security review. The basis for contacting them in their country is recorded, and the account is not an open opportunity in your CRM. That reply, with the investment announcement it answered, is a qualified lead.

A lead counts only when all five facts are recorded, and you have five business days to reject it with a reason. The [Torke Service page](https://torke.tech/service#qualified) explains each fact.

**Fact one**

A named person in the buying group

**Fact two**

At an account you agreed to in writing

**Fact three**

A need or timing in their own words

**Fact four**

A lawful basis for contact

**Fact five**

Not already open in your CRM

## Where should you start?

Every client starts with the Diagnostic, and in robotics it most often points to Demand, because stalled pilots usually mean that operations, finance and safety never received evidence written for their question.

Every engagement opens with the Diagnostic, two to three weeks that end on one of four decisions: stop, fix one barrier, run one practice, or expand later.

The practice the Diagnostic most often points to here, run month by month once it does.

## How do Torke Service and Torke Engine help?

The same engines run in both, so you can begin with one and move to the other without starting over.

### Torke Service, we run it

For example, a mobile robot company with pilots at several logistics operators finds that none of its stalled pilots ever reached the group's head of operations. Torke runs Demand against the operators and integrators on the agreed list, timed to site announcements, and each approver receives the material written for their question rather than the pilot report.

[How Torke Service works](https://torke.tech/service)

### Torke Engine, your team runs it

Account signals matters most here, because site announcements, capital plans and hiring at the operators you already know are public and dated, and Campaigns on approved claims matters next, because every throughput or safety figure in an ad has to match what your engineers signed off. Inbound response routes requests by language and segment, which matters when buyers write in German, French or Italian.

For example, a marketer asks the assistant to list which target operators announced a new site or automation hiring this week. The assistant returns the accounts ranked by the strength of each dated event, with the source of each event and the opening line it justifies, built from newsrooms, job boards and watched pages rather than from LinkedIn scraping.

[How Torke Engine works](https://torke.tech/engine)

## What can you expect?

You can stop after any stage and keep what it produced.

### A Diagnostic that can say stop

In two to three weeks the Diagnostic finds the one constraint behind your stalled pilots and ends on one of four decisions: stop, fix one barrier, run one practice, or expand later.

### Leads with their evidence

Each qualified lead names a person in the buying group at an agreed account, with the need in their own words, and your team has five business days to reject it.

### A monthly read with honest gaps

Every month you receive the leads and a written read of accounts moved into conversations, coverage of your list and spend against plan, with results too small to judge reported that way.

## What do teams in Robotics & Industrial Automation ask about Torke?

Each answer stands on its own, so you can forward one to a colleague, and an assistant asked the same question can quote it as it is.

### Why do robotics pilots fail to turn into a group rollout?

A robotics pilot proves that the system does the job at one site, but a group rollout also needs answers on throughput and staffing during installation, a payback finance can defend, a safety assessment against standards such as ISO 10218-2 or ISO 3691-4, and an OT security review. The engineer who ran the pilot rarely holds all of that evidence, so the rollout waits. Torke's Demand practice covers operations, finance and central engineering at the accounts where pilots run.

### How can a robotics company learn when an operator plans a new site?

Torke Engine's Account signals module lists each morning the dated public events at a robotics company's target accounts, such as site announcements, capital plans and automation hiring, ranked, with the opening line the strongest event justifies. It builds that list from newsrooms, job boards, watched pages and regulator feeds, with no LinkedIn scraping, no data brokers and no fingerprinting.

### Where should a robotics company start with Torke?

A robotics or industrial automation company starts with Torke's Diagnostic, two to three weeks spent on its account list, recent wins and losses and stalled pilots to find the one constraint. It most often points to the Demand practice, because the people who approve a rollout never received evidence for their question, and sometimes to Revenue operations when integrator and direct pipelines cannot be counted together.

### How long is the sales cycle for robotics companies selling to manufacturers?

There is no reliable public average. The first site moves at the pace of capital approval and the committee behind it, and each further site often needs its own approval, so plan pipeline around plant investments and budget calendars rather than a fixed number of months.

### How do robotics companies get out of pilot purgatory?

Treat the pilot as the start of a group sale: agree success criteria and the rollout decision-maker before it starts, and bring central engineering and finance in early. McKinsey found that fewer than 30 percent of manufacturers had rolled solutions out company-wide.
