Beyond the one house you already supply
You make components, materials, machines or software that watch and luxury houses build into their products or their workshops. The houses that could buy from you number in the dozens, a large share of your revenue depends on one or two of them, and a new house is slow to trust a supplier it has not worked with.
Who this page is for
- Component and materials makers supplying watch and luxury houses
- Machine, packaging and traceability suppliers to the houses' workshops
- Suppliers with capacity for more houses than the one or two they rely on
Usual starting point: Diagnostic
How do you increase sales for a watch or luxury supplier company?
Count first how many other houses buy your type of component or machine. If the list is long enough, reach the industrial director, purchasing and quality at those houses when they announce capacity or change their supplier panel, and prove quality, origin and confidentiality before the first sample series. If it is too short, a demand program will not fix the dependence.
What do the numbers say about Luxury & Watchmaking?
Each figure links to the page it comes from, so you can check it before you repeat it.

Why does the usual approach stall in Luxury & Watchmaking?
A house puts its name on every piece, and for a watch the Swiss made rules require at least 60 per cent of the manufacturing costs of a complete watch to be generated in Switzerland, with technical development there too, so choosing a supplier is a decision about quality, origin and confidentiality as much as price. Manufacturing, quality and purchasing each want their own proof, often a sample series and an audit, and a house seldom replaces a supplier that works. When exports fall, as they did in 2025 when Swiss watch exports fell by 1.7% to CHF 25.6 billion, houses protect the suppliers they have and postpone new qualifications, which concentrates your revenue further.
Volume marketing reaches collectors and enthusiasts, who are the houses' customers and never your buyers. The people who choose suppliers, the manufacturing directors, quality managers and purchasing leads at a few dozen houses, meet suppliers through referrals, audits and trade days, so an ad platform has almost nobody to learn from.
If you are a watch or luxury brand selling to consumers, or a supplier whose capacity is already committed to one group, Torke is a poor fit, because the first grows through brand and retail and the second has no list to work. This page describes the suppliers and technology companies with capacity to serve more houses, and even for them the list is often too short for a per-lead plan.
Where does pipeline break in Luxury & Watchmaking?
We look at five stages in the Diagnostic, because each fails for a different reason. The rows show the failure we look for first at each stage and what changes once Torke fixes it, in the order a deal meets them.
-
Discovery
Where it breaks
Houses rarely let suppliers name them, so a new buyer looking for proof finds thin references and no detail on your processes.
What changes once it is fixed
Visibility builds the pages buyers read around your processes, tolerances and certifications, using only the claims your agreements allow.
-
Timing
Where it breaks
A house announces a new manufacture or workshop and chooses machines and suppliers for it before you have met its industrial director.
What changes once it is fixed
Account signals watches houses' newsrooms and job boards each morning and ranks those announcing a workshop or hiring a quality or purchasing lead.
-
Evaluation
Where it breaks
Manufacturing, quality and purchasing each want their own proof, often a sample series and an audit, while legal checks origin and confidentiality.
What changes once it is fixed
Demand covers manufacturing, quality and purchasing at each house on the list, with every line of copy checked against what your agreements allow.
-
Qualification
Where it breaks
A week of meetings at the Geneva trade days produces cards and promises, and by the time anyone follows up the buyer has moved on.
What changes once it is fixed
Inbound response qualifies each request and answers it in the buyer's language, with meeting times checked on the rep's calendar.
-
Handover
Where it breaks
Trade day meetings stay in reps' notes, so marketing and sales cannot agree which houses are actually in qualification.
What changes once it is fixed
Revenue operations sets one set of stages and routing, and the monthly read shows which meetings moved, with thin months called too small to judge.
Who is in the buying group?
One person rarely decides alone, so a lead from the wrong role moves nothing. These are the roles we map at every account on your list.
Who signs
The industrial or manufacturing director of the house, with purchasing negotiating terms. Inside a group, a central purchasing or operations team may decide for several brands at once.
Who evaluates
Quality and development engineers, the head of movement or case manufacturing, and for technology, the operations or traceability lead.
Who can block
Quality after a failed sample series or audit, legal on confidentiality and origin rules, and the brand team when a supplier's visibility could expose the house.
Which signals open an account in Luxury & Watchmaking?
Each signal is a dated, public event a sceptical buyer could check in thirty seconds. Market-wide news can change an account's conditions, and we never write it up as something that company did.
| Signal | What it changes inside the account |
|---|---|
| A house announces a new manufacture or a workshop expansion | Machines, components and suppliers for the new capacity are being chosen now |
| Watches and Wonders Geneva runs from 5 to 11 April 2027, with trade-only days from Monday to Thursday | Manufacturing and purchasing leads are in one city for four days, so meetings can be set before and followed up after |
| The monthly Swiss watch export figures turn | When a house's markets recover or weaken, its plans for capacity and new supplier qualifications change with them |
| US duties on Swiss watches change | Houses recalculate costs and sourcing, and a supplier who lowers cost or risk gets a hearing; in 2025 duties rose to 39% before they were reduced to 15% at the end of the year |
| Hiring for a quality, purchasing or industrialisation lead | A new owner reviews the supplier panel in their first months |
What does a qualified lead look like here?
The industrialisation manager at a watch house on your agreed list replies that a new workshop opens next year and they want to see your tolerance data and audit history before ordering a sample series. The basis for contacting them in their country is recorded, and the account is not an open opportunity in your CRM. That reply, with the workshop announcement it answered, is a qualified lead.
A lead counts only when all five facts are recorded, and you have five business days to reject it with a reason. The Torke Service page explains each fact.
- Fact one
- A named person in the buying group
- Fact two
- At an account you agreed to in writing
- Fact three
- A need or timing in their own words
- Fact four
- A lawful basis for contact
- Fact five
- Not already open in your CRM
Where should you start?
With a few dozen houses on the list, the Diagnostic often ends on stop or on one fix to the pages quality and purchasing leads read, and points to Demand only when the houses you could add support it.
Every engagement opens with the Diagnostic, two to three weeks that end on one of four decisions: stop, fix one barrier, run one practice, or expand later.
How do Torke Service and Torke Engine help?
The same engines run in both, so you can begin with one and move to the other without starting over.
Torke Service, we run it
For example, a component maker in the Jura asks whether it can reduce its dependence on one group. The Diagnostic counts the houses that buy its type of component, finds the list too short for an account-based program, and recommends a bounded fix to the pages buyers read, with a meeting plan for the trade days in Geneva.
How Torke Service worksTorke Engine, your team runs it
Inbound response and account signals matter most here, because trade weeks bring requests in several languages and a workshop or hiring announcement at a house is the clearest reason to write. Campaigns on approved claims helps for a narrower reason, since it keeps every line of copy within what your confidentiality agreements allow.
For example, a marketer asks the assistant to handle the requests that came in through the website during the Geneva trade days. What comes back is each request qualified and routed by language and segment, with a draft reply in the buyer's language and meeting times checked on the rep's calendar, held in draft mode until a person releases it.
How Torke Engine worksWhat can you expect?
You can stop after any stage and keep what it produced.
A Diagnostic that may say stop
The Diagnostic takes two to three weeks and ends on one decision: stop, fix one barrier, run one practice, or expand later. For a short list of houses, stop or a single fix is a common and useful outcome.
Leads with their evidence attached
Each lead arrives with the five recorded facts behind it, and your team has five business days to reject any lead with a reason from a fixed list.
A monthly read you can check
Every month you receive the accounts that moved into conversations, coverage of your named list, spend against plan, what each channel contributed with its uncertainty stated, and a keep, cut or change recommendation. Results too small to judge are reported as too small to judge.
What do teams in Luxury & Watchmaking ask about Torke?
Each answer stands on its own, so you can forward one to a colleague, and an assistant asked the same question can quote it as it is.
Can a watch component supplier reduce its dependence on one house?
It can when enough other houses buy its type of component, and Torke's Diagnostic counts those houses before recommending any program. For a supplier to watch and luxury houses the list is often too short for an account-based program, so the Diagnostic may end on stop or on one fix to the pages buyers read.
How should a luxury supplier follow up meetings from the Geneva trade days?
Watches and Wonders Geneva runs from 5 to 11 April 2027 with trade-only days from Monday to Thursday, so manufacturing and purchasing leads from the houses are in one city for four days. Torke's inbound response module qualifies each request from those days and drafts a reply in the buyer's language with meeting times checked on the rep's calendar, held until a person releases it.
Where should a supplier to watch and luxury houses start with Torke?
Every client starts with Torke's Diagnostic, which for a supplier to watch and luxury houses begins from how much revenue sits with its largest one or two clients. Because the list of houses is short, it often ends on stop or on one fix, and it points to Demand only when the houses the supplier could add support it.
How long is the sales cycle for suppliers selling to Swiss watch houses?
Long, because a house that has not worked with you runs sample series and quality audits before an order, and confidentiality and Swiss made origin rules add review. Plan around capacity announcements and Watches and Wonders Geneva, 5 to 11 April 2027.
How do you become a supplier to a luxury brand?
Expect a qualification run by quality and development engineers, with purchasing negotiating terms and legal checking confidentiality and origin, where proof of quality, traceability and capacity carries the decision.
