From a working trial to a contract
You sell software, an AI product or a data platform to companies abroad, usually after a team has tried it and wants to keep it. The trial proves the product works, and the deal then waits on a security questionnaire, a data protection review and a procurement process that nobody on the buying team owns.
Who this page is for
- B2B software vendors selling to mid-sized and large companies abroad
- AI product and data platform companies whose deals pass security and legal review
- Software companies selling to a few hundred named accounts with several approvers
Usual starting point: Visibility
How do you increase sales for a B2B software or AI company?
Win the reviewers as well as the users. After a good trial, information security, the data protection officer and procurement each have to sign off, so give them material they can approve, reach the budget owner directly, and time outreach to dated events such as a new CIO, a planned migration or an EU AI Act deadline.
What do the numbers say about Software & AI?
Each figure links to the page it comes from, so you can check it before you repeat it.
| What the evidence says | Source |
|---|---|
| On average 13 people are involved in a B2B purchasing decision. | Forrester, Buyers' Journey Survey 2024 (23 April 2025) |
| 86% of B2B purchases stall during the buying process. | Forrester, The State of Business Buying 2024 (4 December 2024) |
| The EU AI Act's rules for high-risk use cases in sensitive areas apply from 2 December 2027, after the AI Omnibus extension. | European Commission |
| The revised Swiss Data Protection Act came into force on 1 September 2023. | Federal Office of Justice |
Why does the usual approach stall in Software & AI?
A trial answers the user's question, whether the product does the job. The contract needs answers the user never asked for: information security wants to know where data is stored and who can reach it, often against an independent assurance report such as SOC 2, and the data protection officer needs processing terms that hold under the GDPR or, for Swiss customers, the revised Data Protection Act in force since 1 September 2023. For AI products, compliance now also asks how the system is classified under the EU AI Act, whose rules for high-risk use cases apply from 2 December 2027. Each reviewer works from their own checklist, so a champion who forwards your sales deck has given none of them something they can sign off.
Volume marketing struggles here for a structural reason. Your category is shared with US vendors that run large in-house demand teams and bid on every generic search term, so paid search mostly buys clicks from people comparing you with them on price. The people who decide your deal, the security lead and the budget owner, rarely search for your category at all, and they first meet your company through whatever their team forwards or whatever an AI assistant says about you.
If you sell a self-serve product that small teams buy with a card, or you already run a sales and marketing team that covers thousands of accounts, this page describes the wrong problem, and product-led growth or standard demand capture will serve you better. Torke fits a software or AI company that sells to a finite list of named accounts, usually a few hundred, where each deal passes several approvers before anyone signs.
Where does pipeline break in Software & AI?
We look at five stages in the Diagnostic, because each fails for a different reason. The rows show the failure we look for first at each stage and what changes once Torke fixes it, in the order a deal meets them.
-
Discovery
Where it breaks
AI assistants put the product in the wrong category, so buyers comparing vendors drop it before any call
What changes once it is fixed
Visibility works on positioning, category language and answer engine visibility, so assistants describe what you actually sell
-
Timing
Where it breaks
A new CIO or a planned migration goes unnoticed, and outreach reaches the account after the stack review has started
What changes once it is fixed
Account signals watch appointments, migration job posts and AI Act dates at each named account and rank them every morning
-
Evaluation
Where it breaks
The champion forwards a sales deck, and security and data protection reviewers find nothing they can sign off
What changes once it is fixed
The Fix stage writes the pages security and data protection reviewers read, and campaigns stay inside approved claims
-
Qualification
Where it breaks
Trial sign-ups count as leads even when they come from accounts that are not on the list
What changes once it is fixed
A reply counts only with the five facts recorded, and inbound response qualifies and routes each request by language and segment
-
Handover
Where it breaks
Usage sits in the product database and opportunities in the CRM, so marketing and sales report different numbers
What changes once it is fixed
Revenue operations sets one set of lifecycle stages and routing, so activity at a named account reaches the rep who owns it
Who is in the buying group?
One person rarely decides alone, so a lead from the wrong role moves nothing. These are the roles we map at every account on your list.
Who signs
The budget owner for the function the product serves, often a CIO, a CTO or the head of a business unit, with procurement handling the contract and finance approving spend above its threshold.
Who evaluates
The team that ran the trial, an architect or platform lead who checks how the product fits the existing stack, and for AI products a data science lead who tests the model on the company's own data.
Who can block
Information security, the data protection officer, legal on liability and contract terms, and the owner of the tool you would replace.
Which signals open an account in Software & AI?
Each signal is a dated, public event a sceptical buyer could check in thirty seconds. Market-wide news can change an account's conditions, and we never write it up as something that company did.
| Signal | What it changes inside the account |
|---|---|
| A new CIO, CTO or chief AI officer is appointed | A new owner reviews the stack in the first months and has a mandate to change it |
| Job posts that name the tools in use or a planned migration | The stack and the gap are public and dated, so you can tell whether your product fits now |
| An annual report or published strategy names an AI or digital program | The board has committed to something the organisation now has to deliver |
| An EU AI Act or data protection deadline applies to the account's sector | A review that was optional now has a date, and the governance team is forming its questions |
| Your own security certification or a new hosting region | An objection that stopped earlier deals is gone, so stalled trials can restart |
What does a qualified lead look like here?
The head of IT security at a manufacturer on your agreed list replies that they are replacing their current tool after a cloud migration and asks where your data is hosted and which assurance report you can share before their review board meets next month. The basis for contacting them in their country is recorded, and the account is not an open opportunity in your CRM. That reply, with the migration job posts it answered, is a qualified lead.
A lead counts only when all five facts are recorded, and you have five business days to reject it with a reason. The Torke Service page explains each fact.
- Fact one
- A named person in the buying group
- Fact two
- At an account you agreed to in writing
- Fact three
- A need or timing in their own words
- Fact four
- A lawful basis for contact
- Fact five
- Not already open in your CRM
Where should you start?
Every client starts with the Diagnostic, and for software and AI companies it most often points to Visibility, because the pages reviewers read and the answers AI assistants give describe your product when the champion is not in the room.
Every engagement opens with the Diagnostic, two to three weeks that end on one of four decisions: stop, fix one barrier, run one practice, or expand later.
Usual first step for Software & AI
The practice the Diagnostic most often points to here, run month by month once it does.
Get in touchHow do Torke Service and Torke Engine help?
The same engines run in both, so you can begin with one and move to the other without starting over.
Torke Service, we run it
For example, the Diagnostic may find that most stalled deals at named accounts waited on the same three security and hosting questions. The Fix writes the pages that answer them, and Visibility then works on how AI assistants and comparison pages describe your category, while your team keeps the technical evaluation and the close.
How Torke Service worksTorke Engine, your team runs it
Account signals and first-touch outreach matter most here, because appointments, migrations and job posts at named accounts are public and dated. Campaigns on approved claims keep every security, certification and performance statement inside what your legal and product teams signed off.
For example, a marketer asks the assistant to list this week's target accounts that posted platform engineering roles or announced a migration, and to draft a first email to the head of IT at the strongest one. The assistant returns the ranked accounts with the dated event behind each, and a draft where every sentence traces to that event and anything inferred is a question, which a person reviews and sends.
How Torke Engine worksWhat can you expect?
You can stop after any stage and keep what it produced.
A decision after the Diagnostic
In two to three weeks the Diagnostic names the one constraint in your pipeline and ends on one of four decisions: stop, fix one barrier, run one practice, or expand later. Stop is a real outcome when the constraint turns out to be product, price or budget.
Leads that arrive with evidence
Each qualified lead comes with the five recorded facts behind it, and you have five business days to reject any of them with a reason from a fixed list.
A monthly read you can check
Every month you receive a written read of accounts moved into conversations, coverage of your named list and spend against plan, with what each channel contributed and how uncertain that is. Results too small to judge are reported as too small to judge, with a keep, cut or change recommendation.
What do teams in Software & AI ask about Torke?
Each answer stands on its own, so you can forward one to a colleague, and an assistant asked the same question can quote it as it is.
Where should a B2B software or AI company start?
Every Torke client starts with the Diagnostic, which for a software or AI company usually looks at deals that passed a trial and then stopped in review. It most often points to Visibility, because the pages security reviewers read and the answers AI assistants give decide how the product is described when the champion is absent.
Why do software deals stall after a successful trial?
A trial shows that the product does the job, while the contract also needs information security, data protection and procurement to sign off, each working from their own checklist. Torke's Fix stage writes the pages those reviewers read, so a software company's champion can forward something each of them can use on the first day.
Can Torke help an AI company that already runs paid search?
Torke's Demand practice moves budget from generic category terms toward paid coverage of the named accounts on the agreed list. The monthly read then states what each channel contributed, with its uncertainty, and recommends whether to keep, cut or change it.
How long is the sales cycle for software and AI companies selling to enterprises?
It depends on how many reviews the deal needs. Security review, data protection terms and, for AI, EU AI Act classification each add a sign-off, and Forrester reports that 86 percent of B2B purchases stall at some point in the process.
How many people are involved in a B2B software purchase?
Forrester's 2024 buyer survey found that on average 13 people are involved in a purchasing decision, so a lead from one interested user rarely moves a deal on its own.
Bring us the problem, and we bring the solution to it
Tell us what your team sells, who buys it and where deals stop moving. You'll get a written reply saying which way of working fits you, or whether a Diagnostic makes sense, and if neither does, the reason.
